OpenAI’s hardware plans came into focus this week, and if you read the coverage as a list of gadgets you will miss the whole point. A screenless speaker in early 2027. An “AI agent phone” as soon as the first half of that year. Smart glasses, a lamp, maybe earbuds behind them. Written out like that it looks like a company throwing devices at a wall.
It is not. Every single one of these products exists to solve one problem, and it is a problem OpenAI cannot fix in software: right now, OpenAI lives as a guest on other people’s hardware. ChatGPT runs on an iPhone that Apple controls, inside limits Apple sets, one icon among hundreds, always a tap away from being closed.
You cannot build the ambient, always-present AI companion Sam Altman keeps describing when the company that makes the phone can throttle you, sherlock you, or simply put its own assistant in the way. So OpenAI is building its own hardware, and the entire roadmap makes sense the moment you read it as an escape route rather than a product line.
Here is what is actually coming, what matters about each piece, and where I think this quietly falls apart.
The One Idea That Ties Everything Together
The clearest statement of the strategy came not from OpenAI but from supply chain analyst Ming-Chi Kuo, who described the phone back in April as an “AI agent phone” built around a continuous, context-aware interface rather than individual apps. Read that twice, because it is the whole thesis.
Kuo’s argument is that the smartphone is the only device that captures your full real-time state: where you are, what you are doing, who you are talking to, the context around all of it. He believes that to deliver a proper agent, one that acts on your behalf rather than waiting to be asked, OpenAI has to control both the operating system and the hardware. You cannot get that depth of context as an app renting space on iOS. Apple guards exactly this data, and rightly so.
That single insight explains the speaker, the phone and the glasses at once. They are three different sensors pointed at your life, all feeding one AI that is trying to understand your context well enough to act without being prompted. The speaker watches your home. The phone follows you out of it. The glasses see what you see. None of them is really a gadget. Each is a data intake for a companion that only becomes useful when it is everywhere you are.
Whether you find that exciting or alarming probably says more about you than about OpenAI. Hold that thought, because it matters at the end.
The Speaker: A Companion That Pretends to Be Alive
The first product out of the door is a portable, screenless smart speaker developed with former Apple design chief Jony Ive, and OpenAI is very keen you do not think of it as a smart speaker.
The design choices tell you why. It has a rechargeable battery so you carry it room to room, a camera so it can see its surroundings, and, most tellingly, mechanical elements that move on their own to give the impression the thing is alive. Ive and Altman have been explicit that they did not want a screen, and Altman reportedly told employees a prototype was “the coolest piece of technology that the world will have ever seen.” OpenAI apparently does not even regard the HomePod or HomePod mini as comparable products.
Powered by ChatGPT and using GPT-Live for conversation, it will control smart home kit, answer questions, play media and handle messages, becoming more personalised and proactive over time, and it is said to have a personality of its own. It is expected in early 2027 at $200 to $300, having already slipped from an original target of this year.
Now, the frank read. The screen omission is not minimalism for its own sake, it is a bet that voice and presence can replace a display, and that bet has a graveyard behind it. But the self-moving, personality-having, camera-equipped part is the genuinely new swing. Amazon and Apple built appliances you talk at. OpenAI is trying to build something you feel a relationship with. That is a far more interesting product and a far riskier one, because the gap between “charming companion” and “unsettling object watching me from the shelf” is narrow, and it is decided by execution nobody has nailed yet. If anyone can thread it, an Ive-led team is the bet to make. It is still a bet.
The Phone: Where the Real War Is
The speaker is the appetiser. The phone is the point, because the phone is the device Apple actually owns and the one OpenAI most needs to escape.
Kuo has it in mass production in the first half of 2027, pulled forward from an original 2028 target, a move he links to OpenAI’s planned IPO and the intensifying race in the category. He projects combined 2027 and 2028 shipments could reach around 30 million units if development holds. For a first-generation phone from a company that has never made one, that is an aggressive number, and the pull-forward should be read as pressure as much as confidence.
The specs that have leaked are revealing precisely because of what they prioritise. The phone is said to use a customised MediaTek Dimensity 9600 built on TSMC’s N2P node, the same 2nm-class process feeding Apple’s upcoming A20 chips, with MediaTek now looking like the sole supplier after Qualcomm was initially floated. Luxshare is believed to be the exclusive manufacturer, and Sunny Optical has camera orders for two OpenAI devices. But the headline is not raw speed. It is an image signal processor with an enhanced HDR pipeline built to improve real-world sensing through the camera, sat alongside two AI processors handling vision and language at the same time.
Sit with that priority list. A normal phone maker leads with the screen, the benchmark, the camera megapixels. OpenAI is leading with a sensing pipeline and dual AI silicon. This is not a phone designed to take nice photos. It is a phone designed to see and understand the world in real time and run an agent on-device while it does. The hardware is being shaped around the thesis. That is the most convincing evidence yet that OpenAI actually means the “agent, not apps” pitch rather than slapping ChatGPT on an Android fork.
The Bit the Roundups Bury: This Is a Talent Heist With a Lawsuit Attached
Here is the part that gets a paragraph at the bottom of most write-ups and deserves to be near the top, because it is the single biggest threat to everything above.
This roadmap is not really built on the $6.5 billion acquisition of Ive’s startup io Products, though that is where the headlines point. It is built on people. OpenAI has pulled in more than 400 former Apple employees, including designers Evans Hankey, Tang Tan and Scott Cannon, and Vision Products Group leader Paul Meade. That is not recruitment, that is Apple’s hardware and design brain being transplanted wholesale into a competitor. Apple felt it badly enough to hand out retention bonuses of up to $400,000 in restricted stock to its iPhone Product Design team, which is not the behaviour of a company that thinks it is fine.
And on 10 July, Apple sued, alleging theft of trade secrets. OpenAI’s response was a flat denial: it has “no interest in other companies’ trade secrets.” Take that at face value if you like, but the legal reality is what matters, and Bloomberg’s Mark Gurman argues the case is already biting. It is reportedly deterring Apple engineers from even interviewing, and making suppliers nervous about being caught in the middle.
That is the vulnerability the gadget coverage misses. OpenAI’s hardware ambition runs on ex-Apple talent and a supply chain that overlaps heavily with Apple’s own. A lawsuit that chills both the hiring pipeline and the supplier relationships attacks the roadmap at its foundation, not its edges. You do not need to win a trade secrets case to slow a rival down. You just need to make every engineer’s move and every supplier’s contract feel legally radioactive for eighteen months. Whatever the merits, that is a genuinely effective delaying tactic, and it may matter more to the 2027 timeline than any engineering problem OpenAI faces.
What It Actually Means for Apple
The tidy framing is that these two are on a collision course, and on paper they are. Apple is separately rumoured to be working on smart glasses, AirPods with cameras, an AI pendant and a smart home hub with a properly capable Siri. Line the roadmaps up and they overlap in nearly every category: glasses, home hub, wearable AI companion. Same battlegrounds, same decade.
But the collision is not really about who ships the better speaker. It is about who owns the layer you talk to. Apple’s entire advantage is that it already sits between you and everything, on a device you already carry and trust. OpenAI’s entire play is to insert a new layer that makes the phone underneath irrelevant, so that one day the hardware brand on the glass matters less than the AI you actually address, at a moment when Apple’s own assistant is still rolling out behind a waitlist. That is why Apple is suing rather than shrugging. It is not frightened of a $250 speaker. It is frightened of becoming the dumb pipe underneath someone else’s assistant, and it has watched exactly that happen to other companies before.
The Question Nobody in the Coverage Wants to Ask
Strip away the supply chains and the lawsuit and you are left with the actual proposition, and it deserves saying plainly.
OpenAI wants to put a camera and a microphone in your home, on your face and in your pocket, connected to an AI whose entire design goal is to understand your context deeply enough to act before you ask. The self-moving speaker is engineered to feel alive specifically so you lower your guard around it. That is the product. It is genuinely impressive and it is genuinely a lot to invite in, and whether it flies will come down to a question of trust that no processor spec can answer: do enough people want an always-present companion that sees and hears their life, from the company that has that life’s data as its explicit ambition? Apple has just been reminded how expensive it is to oversell an assistant, having taken a $250 million settlement over AI features it promised and did not ship.
I do not think that question is close to settled, and I think the whole roadmap lives or dies on it. The technology, for once, may be the easy part.
